Step one: cultivate three kinds of consciousness
As a quality training, the most talked about is what is called quality, how to do a good job in quality, often you speak on the stage dry mouth tongue soft, off stage trainees want to sleep. After the training, the trainees whispered to each other, and finally summed up a sentence: good is good, but not practical for us! As a trainer, I lost half my life.
I have trained in the enterprise what is quality, in fact, it is a simple sentence: quality = conscience + responsibility, so that trainees can remember and understand easily. Sometimes the employees will ask themselves if I can live up to my conscience if I take the company's money and fail to do a good job. If I fail to do a good job, it will cause great losses to the company, and my conscience will be even worse. The production and quality inspection personnel will also ask. With this awareness and proper guidance, the quality cause is not difficult to control. As long as you have a little sense of responsibility, there will be no quality accident. Because the Chinese people have a habit of being afraid of being sorry for their conscience. They will take the initiative to ask you, how can we do good quality in the future? At this time, children can be taught and three kinds of consciousness of staff quality can be cultivated!
First, self inspection awareness. Product quality is made, not inspected. The key to production quality control is to let everyone do their own products well. Employees are required to conduct self inspection on the products they produce. Only when they think they are qualified products can they flow to the next process or workshop. The unqualified products found in self inspection shall be identified and placed separately.
Second, mutual inspection consciousness. For the products coming from the previous process or workshop, the staff must not ignore them, but work on them suddenly. Only when the products are considered as qualified products through inspection can they be produced. The quality problems of the previous process or workshop should be timely fed back. We will resolutely avoid manufacturing, receiving and transferring defective products.
Third, special inspection consciousness. After the self inspection and mutual inspection, the production supervisor can instill in the full-time inspector that the employees are doing self inspection and special inspection while they want to produce. As a full-time inspector, they should have a strong sense of quality control. If the full-time inspector is a subordinate of your department, it is better to communicate; if he is not a member of your department, he will also accept your instruction!
Step 2: follow up process control
In management, everyone looks to the results. Therefore, when many friends talk with me about management, they say the most words: no matter the white cat or the black cat, catching the mouse is a good cat. I deeply admire the philosophy essence of great man. But for those friends who talk to me about consequentialism, I will ask them, if there is no process, where will the result come from? When they are stunned, I will tell them that I pay attention to the process. Without a good process, there is no good result! For quality control, I think quality can only be controlled if it is closely followed by process control; therefore, in teaching to friends, I ask them to follow process control.
First, first inspection control. Before the product is put into production, the team leader, quality inspector and staff must be required to carefully verify the materials to be put into production; the tooling to be used must be confirmed whether the performance is stable and intact. Then three products are produced in small batch to confirm whether the products are qualified. After qualified, the product will be put into production. If unqualified, the cause shall be found out, and batch production can only be carried out after qualified.
Second, patrol inspection control. In the production process, the management personnel and quality inspection personnel should spot check the products and pay attention to the weak links in the production with 80% of their energy, such as raw workers, key equipment, key positions, etc.
Third, final inspection control. When closing the line, we should focus on the control of the final products, and the employees are often impatient at this time. I once encountered a thing, and now I'm afraid. When an employee is about to leave work, he still lacks a product to be packed. He will find a non-conforming product and ask someone to repair it, and directly pack it without passing the inspection personnel. Immediately corrected by the team leader, this product has serious quality defects. What's more, there are still some products waiting to be repaired when the product is put in, so the faster the work is completed, the more strict control is required!
Step 3: add two more weapons
Quality control in the production process is either on the rise or on the decline. If we want to achieve the "long-term stability" of quality management, managers must carry two weapons: "Ming Dao" and "dark arrow".
The first weapon is "Ming Dao" - the activity of "three analyses and three not letting go". As the saying goes, a knife is easy to hide, but it depends on who is using it and what kind of knife it is. If you are a martial arts expert with a wooden knife in your hand, I don't think anyone can say you want to hide: but if you are a person who hasn't practiced Kung Fu and has a bright sword in his hand, do you dare say you want to hide?
The weapon I teach is the "Ming Dao" with the sword spectrum. At the morning production meeting every day, we should analyze the quality problems that appeared and encountered in yesterday's production, deeply analyze the harmfulness of these quality problems, so that we can fully realize that once the unqualified products leave the factory, they will not only have a huge negative impact on the enterprise, but also damage the interests of users. Next, we should analyze the causes of these quality problems, trace them layer by layer, clarify the quality responsibility, and find out the omissions On this basis, analyze the measures to be taken and put them into practice, and improve them in time. The whole process of the activity should be truly "never let go until the cause is found out, and the quality responsibility is not clear,
